Your CRO, Head of Sales, or revenue leader is gone, but the quarter is still running. The board expects a forecast, reps and managers need a leader, and late-stage deals need an executive sponsor. A permanent search takes time. Leaving the seat empty, or splitting it between the CEO and a newly promoted manager, puts four things at risk:
An interim CRO takes the seat now, holds it with full operating authority for a defined period, and hands over to your permanent leader with the forecast, team, and pipeline in order. The same mandate fits a defined transition without a vacancy, such as a restructuring, a new go-to-market model, a post-acquisition integration, or preparation for a funding round or sale.
For a broader introduction to the role, read our interim CRO guide. This page explains how we scope and support an interim engagement.
| Element | What to expect |
|---|---|
| Scope | The full revenue organization: sales, and as agreed, marketing, customer success, partnerships, and revenue operations |
| Authority | The decision rights of the departed leader: managing revenue leaders, owning the forecast and targets, approving deal terms within agreed limits, and making or recommending hiring decisions |
| Time commitment | Near-full-time or full-time, embedded with the team |
| Duration | Typically 3 to 9 months, tied to a defined endpoint rather than an open-ended retainer |
| Reporting line | The CEO, and the board where relevant |
| Endpoint | A permanent leader in the seat or the transition complete, followed by a structured handover |
A clean handover is part of the work, not an administrative detail. Expect a written handover pack covering:
Agree at the outset whether the interim leader may be considered for the permanent role. Either answer can work; ambiguity undermines both the search and the team’s trust.
| Interim CRO | Fractional CRO | Permanent CRO | |
|---|---|---|---|
| Best when | The seat is vacant, or a defined transition needs full operating ownership now | A leader is in seat or full-time capacity is not needed; the revenue system needs senior direction | Scale and a long-term mandate justify a dedicated executive, and you can wait for a search |
| Time commitment | Near-full-time or full-time | Part-time, typically 8 to 15 hours a week | Full-time |
| Authority | Holds the seat for a defined period | Owns the plan and priorities; works through existing leaders | Holds the seat permanently |
| Duration | Typically 3 to 9 months | Recurring; months to years | Ongoing |
| Endpoint | Handover to a permanent leader | A revenue system your team can run | Not applicable |
If the seat is filled but results have stalled, start with stalled growth and sales turnaround. For a fuller comparison of the two external models, read Fractional CRO vs. Interim CRO, or see the fractional CRO definition.
By day 90, the business should have a forecast leadership trusts, a team with a clear operating rhythm, no unmanaged late-stage deals, and a written plan for the handover. Progress is measured against the success criteria agreed at the start.
From client feedback on our revenue-leadership placements:
“In my mind he wants to see results and success not simply build the relationship or expand scope.”
— David Kelly, CEO & CTO, Innovasea
“Our sales are on the right path and we’ve begun to assemble a team based on the criteria that ‘John’, our CRO, prepared for us.”
— Adam Rubenstein, Co-Founder & CEO, Traq.ai
An interim CRO is usually the right answer when most of these are true:
If most are not true, a fractional CRO or a fractional VP of Sales is likely a better fit; see also when a fractional CRO is the wrong choice.
If an interim CRO is not the right answer for your situation, we will say so on the first call.
